Career Review & Value Alignment™

Your role may have changed.
Your recognition should keep up.

Job descriptions record what a role was expected to be. IOWL Career Review & Value Alignment™ examines what the role has actually become — making contribution, responsibility, judgement and role evolution visible so recognition can be grounded in reality.

Independent structured review For individuals and organisations Complements existing HR processes
Role as written What the job description originally expected.
Role as lived What the person is actually doing, carrying and contributing.
Alignment gap Where scope, title, recognition or reward may no longer match reality.
The issue

Roles evolve faster than job descriptions.

Organisations need people who can adapt, solve problems, work across boundaries and take responsible initiative. Yet the frameworks used to recognise those people can remain anchored to the role that was designed months or years earlier.

The problem is not simply that people do more. It is that the nature, scope and value of what they do can change while the formal role does not.
01 — Role drift

The job changes around the person

New responsibilities accumulate, cross-functional work becomes normal, and the role grows beyond its original description without a formal recalibration.

02 — Hidden contribution

Important value can remain invisible

Initiative, judgement, informal leadership, problem-solving and work across organisational boundaries are not always visible through conventional job titles or appraisal templates.

03 — Recognition lag

Recognition can fall behind reality

When responsibility expands but title, progression or reward does not, organisations risk disengagement, inequity, role overload and the loss of people whose value was never fully recognised.

What the service does

Make the role visible before deciding what should change.

Career Review & Value Alignment™ provides a structured, independent perspective on the relationship between the formal role and the contribution now being made. It does not replace internal HR judgement; it gives that judgement a clearer evidence base.

Scope & responsibility

What is the person actually accountable for?

  • responsibilities beyond the original job description;
  • decision-making scope and consequence;
  • workload expansion and role complexity;
  • areas where responsibility has migrated informally.
Contribution & reach

Where is the person creating value?

  • cross-functional contribution and collaboration;
  • problem-solving, initiative and improvement;
  • influence beyond formal reporting lines;
  • contribution that conventional structures can miss.
Judgement & leadership

How is responsibility being exercised?

  • situations requiring discretion or responsible judgement;
  • informal or emerging leadership responsibility;
  • the human and organisational consequences of decisions;
  • evidence of increasing trust and reliance.
Recognition & alignment

Does the formal role still fit?

  • alignment between contribution and job title;
  • potential salary or reward misalignment;
  • role clarity, progression and development implications;
  • areas for employer discussion rather than automatic outcomes.
Where it sits within IOWL

Development strengthens the person. Alignment strengthens the organisation around them.

Positive Value Leadership™ and Perpetual Calibre Development™ concern the continuing development of Calibre and responsible judgement. Career Review & Value Alignment™ addresses a different but connected organisational question: is the contribution being made actually visible and appropriately recognised?

CapabilityWhat a person knowsKnowledge, understanding and capacity developed through education and experience.
CompetencyWhat a person can applyThe ability to convert capability into effective performance in practice.
CalibreHow and why it is exercisedThe values-governed human dimension concerned with judgement, responsibility and for whose benefit capability and competency are used.
Career ReviewWhat the role now requiresA structured view of actual scope, contribution, responsibility and recognition as the role evolves.
How it works

A structured review built around evidence, not assumption.

The service compares the intended role with the role being carried in practice, then converts that comparison into a clear basis for discussion.

1

Establish the formal role

The original or current Job Description establishes the organisation's documented expectation of the role.

2

Evidence the role as lived

A short Employee Bio and Role Extent Document capture qualifications, experience, actual responsibilities and contribution.

3

Validate the picture

Where the review is employer-supported, the Role Extent Document is verified by the manager so the analysis is grounded in an agreed factual base.

4

Produce the review

IOWL produces a structured Career Review Report, with optional title recommendations and salary benchmarking where requested.

The outcome is a basis for better decisions — not an instruction to the employer.

Career Review & Value Alignment™ does not guarantee a promotion, pay rise or title change. It gives the organisation and individual a clearer, evidence-led view of the role so that progression, recognition, workload and reward can be discussed on the basis of what is actually happening.

Who benefits

One review. Two useful perspectives.

The same evidence can help an individual articulate their contribution and help an organisation see talent, responsibility and role evolution more clearly.

For individuals

Use the review to understand how your role has evolved, organise evidence of your contribution and begin a more informed discussion about role scope, progression and recognition.

Particularly useful where: your responsibilities have expanded, you work across functions, you carry informal leadership responsibility, or your title no longer describes what you actually do.

For organisations and HR

Use the review as an independent contribution-alignment layer alongside existing appraisal, job evaluation, talent, retention and organisational design processes.

Particularly useful for: restructures, retention risk, promotion discussions, role audits, workload visibility, emerging-leader identification and cases where formal structures have lagged behind operational reality.

How the service developed

From personal reflection to organisational application.

It began with IOWL personal members.

Career Review & Value Alignment™ was initially developed to help members compare their formal job description with the role they were actually performing, reflect on growth and articulate the value they were contributing.

Employer interest in those reviews led IOWL to extend the service for organisational use. The purpose remains the same: not to replace internal HR systems, but to add an independent layer of clarity where contribution, responsibility and formal recognition have moved out of alignment.

Frequently asked questions

What organisations and individuals usually want to know.

It is a structured service that examines how accurately a formal role reflects the contribution now being made. It identifies areas such as role drift, hidden responsibilities, expanded scope and recognition gaps, helping the individual and organisation discuss whether title, progression, workload or reward remain appropriately aligned.

Each review is undertaken through IOWL's professional review process by experienced professionals working with the IOWL framework for role analysis and Positive Value Leadership™. Reviews are intended to be confidential, structured and independent. Where appropriate, specialist IOWL input may be used to consider cross-functional complexity or sector-specific context.

It supplements existing HR processes with an independent view of actual role scope and contribution. It can inform appraisals, role audits, restructures, promotion discussions, retention planning, workload review and title or reward discussions without replacing the organisation's own decision-making authority.

No. It is a contribution-alignment service. It asks whether the formal role still reflects the role being carried in practice. It complements rather than replaces performance management, formal job evaluation, grading or remuneration governance.

Yes. The service was originally developed for IOWL personal members. An individual can use a review to organise evidence of role evolution and begin a structured discussion with their employer. Where employer verification is not available, the report should be understood in that context.

The core inputs are the relevant Job Description, a short Employee Bio covering qualifications and experience, and a Role Extent Document setting out what the individual is actually doing. For employer-supported reviews, the Role Extent Document is verified by the manager. IOWL then produces the Career Review Report, with optional salary benchmarking and title recommendations.

Traditional job evaluation normally grades a defined role against an established organisational framework. Career Review & Value Alignment™ starts by testing whether the defined role still describes the work being carried. Its focus is the gap between formal role and lived contribution; any subsequent grading decision remains a matter for the employer.

No. The review provides an evidence-based perspective and, where requested, recommendations. Employment decisions remain with the employer and should be considered alongside the organisation's own structures, policies, budgets, legal obligations and wider evidence.

No. The service is not a test of whether an individual conforms to a preferred personality or organisational culture. The alignment question is whether actual contribution and responsibility are being recognised with appropriate clarity, fairness and integrity. IOWL's wider language is concerned with positive culture contribution, not conformity.
